Case Study: VASA Fitness

See how VASA Fitness uses AI to drive growth, automate operations, and enhance member experiences. This case study examines the results of their AI Bootcamp with Forum3.

In an era of unprecedented health consciousness and technological transformation, the fitness industry stands at a critical inflection point. As of 2024, the U.S. fitness market has swelled to a robust $40.6 billion, with over 62.5 million Americans holding gym memberships—a testament to the growing centrality of physical wellness in modern life. Yet, this landscape is far from static. The industry has weathered significant disruptions, including the COVID-19 pandemic's dramatic reshaping of how people approach fitness, with consumer preferences rapidly shifting between traditional gym models, boutique studios, and digital fitness platforms.

VASA Fitness was originally founded as Utah Gold's gym in 1995, and had grown to 17 locations by 2014 when it was acquired by Silver Oak Services Partners. Under the leadership of Rich Nelsen, CEO, VASA has emerged as a strategic innovator in the oft-disrupted fitness industry. While the industry has seen the number of fitness facilities decline from 41,000 in 2019 to approximately 31,000 in 2022, VASA has bucked this trend, expanding to over 60 locations across Utah, Colorado, Arizona, Illinois, Wisconsin, Indiana, Nebraska, and Oklahoma. The company's success lies in its ability to challenge traditional gym paradigms, offering a high-value, low-price (HVLP) model that democratizes access to premium fitness experiences.

"Our success isn't just about expansion—it's about making premium fitness experiences accessible to everyone. In a market where many players are scaling back, we're scaling up while staying true to our core mission of delivering high value at an accessible price point."

Rich Nelsen, CEO, VASA Fitness

Approximately 24% of Americans hold a gym membership, and spend an average of $286 monthly on health and fitness. Boutique fitness studios now account for 42% of gym memberships, signaling a clear consumer desire for specialized, high-quality fitness experiences. As the fitness industry teeters on the edge of technological revolution, VASA Fitness recognized that true innovation requires more than incremental improvements—it demands a radical reimagining of how technology can fundamentally transform member experiences and business operations. Let's examine the AI-first approach that is redefining VASA Fitness's potential for growth, personalization, and member engagement.

"We saw AI not just as a technological tool, but as a strategic imperative. In an industry as dynamic as fitness, we need to be constantly innovating to stay ahead and deliver better experiences for our members and our team."

Mindi Bridges, Chief Brand & Marketing Officer, VASA Fitness

An AI Bootcamp for VASA Fitness

Entering the AI bootcamp, the VASA Fitness executive team set clear objectives to harness the potential of artificial intelligence:

  1. Explore practical AI applications across business functions
  2. Develop team skills in leveraging AI tools for enhanced productivity
  3. Identify innovative solutions to current operational challenges

The bootcamp featured a series of hands-on exercises designed to demystify AI and unlock its strategic potential:

  1. Content Creation: The team first used ChatGPT to draft marketing materials. They experimented with creating social media captions, blog post drafts, and email communications. By applying chain-of-thought reasoning and providing specific context, they discovered how AI could assist in crafting targeted, engaging content while maintaining the brand's unique voice.
  2. Strategy: The team identified current business challenges, and used AI to explore potential solutions. This exercise revealed AI's potential as a creative problem-solving partner, offering perspectives that challenged traditional thinking and uncovered innovative approaches to existing operational hurdles.
  3. Research and Insights: Using Perplexity, the team conducted deep-dive research on industry trends, competitive landscapes, and emerging fitness technologies. They learned to craft precise queries and evaluate AI-generated insights, transforming their approach to market intelligence and strategic planning.
"The bootcamp was transformative. It opened our eyes to how AI could solve real business challenges while empowering our team to think bigger about innovation. We went from seeing AI as something abstract to seeing it as a practical tool for growth."

TJ Wardell, VP of Marketing, VASA Fitness

After the bootcamp, the team at VASA Fitness began exploring how AI could assist in their everyday workflows. Coincidentally, the team had experienced turnover in the customer service department and was falling behind in some routine tasks. TJ Wardell, VP of Marketing saw the opportunity for automation with AI. Responding to reviews for over 60 locations across Google, Yelp, and social media was an important, but time-consuming workflow. Could AI help the customer service team automate portions of this task?

"TJ took the initiative to solve the immediate problem, fill the immediate need, with AI.'"

Mindi Bridges, CMO

Beyond customer service, the VASA Fitness team has embraced AI across all key roles and departments. Haley McCoy, Senior Brand Director, also created a custom GPT to quickly generate initial drafts of marketing copy that is on-brand, and speaks directly to their target audience; Gen-Z. Mehul Chaudhari, VP of Strategy and Analysis, is exploring a custom GPT for employee support, to help with questions such as "How do I request PTO?"

VASA Fitness has also begun to use AI for data solutions to business operations. Managing employee information across 60+ locations was an important task that required a lot of manual legwork from the team. Since the bootcamp, the team has enlisted ChatGPT to write scripts, match missing IDs, update job titles, and more. This workflow improvement has turned a time-consuming task performed on a monthly basis, into a nightly automation, resulting in more accurate data for business operations.

"Having an AI teammate takes some of the pressure off— Whether it’s brainstorming new strategies, polishing up my thoughts before a meeting, or double-checking details, it’s like having a collaborative sounding board that’s always ready to assist. It keeps me moving forward with more confidence and less second-guessing."

Brett Schell, CFO

Schell's remark is especially poignant as he, completely unaware, echoes a key insight put forth by Brice Challamel, VP of AI Products at Moderna. In a recent podcast episode of AI First with Adam and Andy, Challamel observes a key benefit of AI within an organization is that it improves employee morale and well-being: Employees benefit from having a nonjudgemental "agent" to answer questions, help them overcome knowledge gaps, and test ideas before presenting them. This boosts confidence, reduces stress, and creates a supportive environment for learning and ideation.

VASA Fitness's AI journey represents a bold reimagining of how technology can transform a traditional business. What began as an exploratory AI bootcamp has evolved into a comprehensive, organization-wide approach to artificial intelligence. From customer service and marketing to data management and strategic planning, the company has demonstrated that AI is not about replacing human expertise, but amplifying human potential.

As AI technologies continue to evolve, the most successful organizations will be those willing to experiment, adapt, and see technology as a powerful tool for human innovation. For VASA Fitness, the intersection of muscle and machine is more than a concept—it's a living, breathing strategy for growth, efficiency, and member engagement.

"What excites me most isn't just what we've accomplished so far—it's the potential we see ahead. AI is helping us build a stronger, more responsive organization that can better serve our members while empowering our team to do their best work. This is just the beginning of our journey to reimagine what a modern fitness company can be."
